Rose, author of The Startup Checklist 25 Steps to a Scalable, High-Growth Business (Wiley, 2016)When will you need to hire an accountant for your abflugup geschftliches miteinander?As long as your startup venture is in the prestart stage, during which you or your cofounder may be personally coding the product while working out of your homes, there wont be a lot of money changing hands, and you can put accounting issues on the back burner. But at just about the time that you feel the need to incorporate your business, you should start acting like a real company and take control of your finances.That should becomes a must the second you take in your first investment dollar, hire your first employee, sign your first lease, or sell your first product. While keeping track of the first few sales and expenses of the company sounds li ke something you can do yourself with an inexpensive angeschlossen website, in practice you will find that the details quickly begin to metastasize.Without help, there is no question that you are going to end up in trouble some way, somehow. I have an MBA in finance, but I assure you that I wouldnt consider setting up a startup without consulting with a good accountant.There are several separate financial-related functions that have to be done for your company, whether you want to do them or not. Some you can (in theory) do yourself, some are best handled by a part-time or full-time employee, some can be handled by a drop-in financial consultant, but some just have to be done by a certified public accountant. In sequence, here is what you need to do, and who should do itStep One Your first order of business is to consult with a real accountant to review this list and set up a plan. Most accounting firms are eager for new business and will likely not charge you for this first meeting or at least will charge only a nominal amount.The goal is to have them work with you to set up a chart of accounts that is appropriate for the business you are building, and to have them instruct you on what they will need you to have done when they come back into the picture later. They will advise you on what software to use and may be able to identify people to fill the other roles you need.Step Two With your accounts set up and a plan in hand, you need to start keeping track of all cash flow into and out of the business, including invoices, purchasing, and check writing. You need to set up and manage your bank account and payment processors and regularly reconcile the monthly bank statements to make sure that income and expenses are recorded accurately. All of this is called bookkeeping and is something that starts now and does not stop until the company is no longer in existence.While this isnt rocket science as a high-growth founder you are perfectly capable of entering the data into a simple online program it takes practice. I find that 95 percent of my portfolio company founders bring in someone else to do it.For a pure startup, this can be as simple as engaging a freelancer (perhaps someone recommended by your accountant) to come in once a month, take all the financial receipts from the shoebox into which you have thrown them and enter them correctly in your system, reconciling the bank statements along the way.As the company grows, the monthly visits should become weekly. By the time youve raised your first seed round, you may find that you have enough work to keep a full-time bookkeeper busy on your own payroll.(One caution Beware of relying on a one-person internal accounting department without carefully defined and consistent checks and balances. Giving one person the power to disburse funds and balance the books is an invitation to disaster. Making fraud and embezzlement easy creates temptation that may weaken the integrity of an otherwise hon est and reliable individual.)Step Three With the underlying information accurately captured, you eventually need to make sense of it by having someone transform the raw data into financial statements, as well as maintain your future financial projections. This work is generally beyond the pay grade of your bookkeeper, but also something that is not within your personal skill set, and would be overkill to pay your accountant to do. In larger companies, this would be handled by the chief financial officer (CFO), but at this point youre likely too small to be able to afford a full-time one.Luckily, a new class of drop-in CFOs has arisen experienced financial professionals with CFO-level experience, who handle multiple clients on a time-sharing basis. You will likely engage one of these folks to serve as an adjunct part of your management team until such time as your company has grown large enough to require a fulltime CFO.Among the tasks that this person will undertake are Prepare mont hly, quarterly, and annual financial reports. Work with you to manage your financial projections. Prepare financial documents for potential investors. Offer you and your leadership team financial advice and guidance.Finally, some things simply must be done by your accountants. I think most people want to be high performers but there’s so much confusing and poor-quality advice on the topic that most people have no idea where to start.Readers should take from the book both inspiration that the high-performance journey is possible and specific advice about how to make it happen.On how “the Fixed 50%” and “the Flexible 50%” influence usMany of us don’t understand the large impact our Fixed 50 (personality, intelligence, etc.) has on our performance or how to use the Flexible 50 (goals, behaviors, development, etc.) to better control their performance. One common example is when a leader claims that they can’t change their behavior â€" they say “That’s just who I am.” They’re right that our personality sets a baseline for how we behave (the Fixed 50%), each of us still has 100% control over our behaviors (the Flexible 50%).In that situation, the leader can use the Fixed and Flexible 50 together to better understand and change those behaviors. For example, they may discover that they have a personality that makes them naturally introverted. That’s Fixed 50% and they can’t change that. This means that they’ll need to consciously try to connect with others and get comfortable ‘faking’ more extroverted behaviors. Those are Flexible 50% actions and they completely control them. It will take practice for them to become better at those behaviors and they may never feel “natural,” but a high performer recognizes that it’s this type of hard work that differentiates the best.On the importance of “faking it” at workWhile popular management fads say that you should ‘focus on your strengths’ and be an authentic leader, high performers chart a different path. They know that success means that different strengths will be needed as they grow their careers and that the ‘authentic’ them might not always be the most effective ‘them’ to show! You’ ll need to ‘fake’ the behavior that doesn’t come naturally to you.There are two phases in your career where you may need to fake different behaviors to succeed. When you’re emerging as a leader, it’s important to call attention to your work so that people know who you are and where you excel. Once you’re established as a leader, you need to subjugate your ego to these needs of others so that you can get work done through and with them. These two states can’t simultaneously be strengths and neither state might be the authentic you.High performers recognize that it’s far more important to fake the behaviors that drive high performance than to show everyone the ‘authentic’ them.On the biggest thing people get wrong about high performanceThe largest misconception about high performance is that we’re measured against an absolute, not a relative, standard. A high performer is someone who consistently delivers better results and behaviors, on an absolute and relative basis, than 75% of their peers.“Consistently” means that you regularly do those things. “Relative” means that your performance must be better than others’, not just better than the goal. If you exceed your goal and all your peers far exceed the same goal, that’s great. But, you’re still underperforming compared to others.We all like to think we’re high performers because we do a good job at work. That means that ‘doing a good job’ is average performance, not high performance.”On “getting out of your own way”We undermine our effort at high performance when we demonstrate some very typical biases. This isn’t about others getting in the way of our performance, but about us getting in our own way. To get out of our way we need to recognize and avoid those biases. They include: We externalize failure: We’re prone to give ourselves credit for our successes and blame others for our failures. This self-serving bias makes it difficult for us to honestly assess our performance and behaviors. We mistakenly assign intent to others’ actions:  â€œMary did that to make me look bad in the meeting!” is an example of how we assign a purpose to others’ actions, even though Mary likely didn’t think about you at all when she said it. It’s called fundamental attribution error; it can damage relationships and erode the interpersonal trust that supports our performance. We ignore information that can help us perform: Our brain works against us because it seeks out information that reinforces our self-image and ignores information that doesn’t. That’s called confirmation bias; it can give us a very inaccurate view of how we behave and perform and how others perceive us. On being “a transformational leader:”You can be a transformational leader and not being transforming anything! Transformation leadership a way of leading that includes: Connecting: Show genuine concern for employees; they’re able to personally connect with them even if they don’t directly manage them. Innovating: Push their team to create novel solutions and take risks. Inspiring: Offer a compelling vision and encourage employees to perform at higher levels. Modeling: Act consistently with their vision and the goals they’ve set for others. While none of those actions is difficult, doing all of them well is no small challenge. And, doing them well is proven to increase your team’s engagement and performance.On how we can connect better with coworkers and elsewhere in our industriesThe first step is to recognize that connecting better is a proven way to increase your performance at work. That means that you should build strong relationships within and outside your company. Many people are afraid to do this and a recent research article explains why. It said that many “people struggle first and foremost with the idea of networking as futile, threatening or morally questionable.”The science says that it’s incredibly effective, not futile; you can decide for yourself if it’s morally questionable. Start by mapping the relationships you have with your boss, your key peers and high performers in your group. The strength of these relationships, especially with your manager, will influence if you’re considered a high performer. On a 1-5 scale, rate your relationship strength with each and create a plan for improving any relationship you rate at 3 or below. Start by grabbing a coffee with that person and getting to know them better personally.Outside the office, you’ll want to connect with the most influential leaders in your field. When influential leaders know you and like you, they’ll connect you with others in their field. That widening network will come in handy when you need insights, research or connections to help deliver a big project or are looking for your next opportunity.Use trade magazines or blogs to identify those leaders. Write them a note asking them to coffee (if they’re local) or a quick call if they’re not. Let them know that you’re not looking for a job, just for them to share their experience on a key industry question.

2 experiences you need for getting to the next level 2 experiences you need for getting to the next level In the Pulitzer Prize-winning novel, 1776, David McCullough tells the story of John Greenwood, a sixteen-year-old boy who in May of 1775 heard news of Lexington and Concord. The American Revolutionary War was underway, and Greenwood resolved to walk the 150 miles by himself to Boston with little more than the clothes on his back.Stopping at wayside taverns, he’d play songs on his fife for soldiers who would ask him where he was going. He responded, “I told them I was going to fight for my country.”Once he got to Cambridge, he learned of the battle raging at Bunker Hill. Immediately, he was seized-upon by a gruesome scene. While walking down the road leading to the fight, wagons passed him by carrying piles of dead bodies and severely wounded men.Greenwood was terrified and wished he hadn’t enlisted. “I could positively feel my hair stand on end,” he said. But then something happened that forever changed him. He saw a lone soldier walking down the road. In his own words:†œâ€¦ a Negro man, wounded in the back of his neck, passed me and, his collar being open and he not having anything on except his shirt and trousers, I saw the wound quite plainly and the blood running down his back. I asked him if it hurt him much, and he did not seem to mind it. He said no that he was only to get a plaster put on it and meant to return. You cannot conceive what encouragement this immediately gave me. I began to feel brave and like a soldier from that moment, and fear never troubled me afterward during the whole war.”Experience #1: Seeing someone else operate without fearGreenwood was changed in an instant. He saw a man seemingly unaffected by what should have been an excruciatingly painful wound.He saw a man who had passed a personal point of no return. A “lone soldier” who was so absorbed by a situation and a cause that he didn’t notice his own pain.Greenwood realized at that moment his extreme self-consciousness, which was holding him back. In seeing some one else operate from a higher mental plane, Greenwood was immediately brought-up to that plane himself.Courage, commitment, and confidence replaced fear. He stopped worrying about himself. He stopped noticing every sensation in his body. Instead, his mind was captured by the moment and importance of what was happening around him. In his own words, he never was troubled by fear again throughout the remainder of the war.If you’re having a hard time being focused, or if you’re plagued by fear to do what you believe you should be doing, then you need exposure to “battle.” You need to see someone who has passed their point of no return. You need to look at someone who no longer cares about temporary discomfort.How do you get such exposure?You have a few options.When it comes to Greenwood, he had to walk 150 miles on foot to get to the place of battle. You may need to walk the equivalent of 150 miles on foot to see what’s going on at the frontlines of whatever “battle” youâ €™re attempting to fight.Who is on the frontlines?Who are the battle heroes in your field or cause?How can you get closer exposure to these people?How can you see them at work?How can you tap into their mindset and mentality?You may need to work or sacrifice for a few months or years to get such exposure. This preparation period will soften the soil of your heart and mind, allowing you to be completely open and receptive when the moment comes.In the book, The Compound Effect, Darren Hardy describes having such an experience. He had invested in a mentorship with Paul J. Meyer, who was the founder of several companies and an innovator in the self-development space. In Hardy’s words:“Whenever I thought I was really doing things, really playing at a high level, I’d get around Paul - he was my reality check. What he did before lunch was mind-boggling to me… After spending a couple of hours with Paul, hearing about all his plans and ventures and activities, my head would spin. Ju st trying to make sense of all he had going on exhausted me. After time with Paul, I’d want to go take a nap! But my association with him raised my game. His walking pace was my running pace. It expanded my ideas about how big I could play and how ambitious I could be. You have to get around people like that!”Once you’ve been adequately exposed to what’s possible, there’s no going back. As Oliver Wendell Holmes, Jr. has said, “A mind that is stretched by a new experience can never go back to its old dimensions.”You absolutely can create these transformational experiences. But you’ll need to put yourself in the heat of battle proactively. You can’t have such skills on the sidelines. You must make yourself vulnerable, even with doubts and fears streaming through your system.Experience #2: Have someone you love/respect tell it to you straightIt’s nice for the ego to get constant praise and affirmation. However, having people around you who hold you to a continually elevated standard is more powerful for your long-term development.Hal Eyring, a former business professor at Stanford and also a religious leader, tells the story of getting straight A’s one semester while in college. He was taking several challenging physics classes and was excited to share his success with his mother, yet was humbled by her response. “That’s what we expect of you,” she told him. Reflecting on that experience several decades later, Eyring stated, “Sometimes the greatest kindness we could receive would be to have someone expect more from us than we do because they see more clearly our divine heritage.”According to loads of research in psychology, it’s critical to be surrounded by people and leaders who hold you to a high standard and expectation - a concept known as “The Pygmalion Effect.” Unquestionably, we as people rise or fall to the expectations of those around us.Receiving praise and affirmation is indeed essential. But rarely will the affir mation trigger within you a powerful conviction that you can do better. Instead, what you need is someone to hold you to a higher standard than you carry yourself.You need someone who you know loves you enough to tell you that you could do better. That’s one of the reasons I decided to marry my wife. Other girls would tell me how great I was, and that didn’t inspire me. For some reason, I never felt like I could impress my wife. I always felt like I had to earn her approval and respect. That created a challenge that led me to become more than I thought I was.Even still, after nearly six years of being married, Lauren will make comments that light a fire under me. Despite being physically fit, she recently told me I was starting to get a “Dad-Bod.” Although I disagree, I now have even more of a reason to get into the best shape of my life. I want to prove to her that I can be more fit than I was when we were in our early 20’s.Getting critical feedback and being around nay-s ayers is two entirely different things. You need to know that the feedback you’re getting is honest. You need to know that the person who is talking to you cares about your best interest. Their feedback is coming from a positive, not a negative place. You need to know that they want you to be successful and expect more of you than you’re currently expecting of yourself.Recently, I submitted two book proposals to my publisher for the next two books I’m going to write. I was humbled continuously as my agent would send back drafts and tell me, “What are you doing? You’re so much better than this.”While writing Willpower Doesn’t Work, I had hired Ryan Holiday to help me develop the book. With each draft or conversation, he would continually say things similar. “You can do so much better than this.” Even after the book was published, Ryan told me, “You can write a better book than that.” I respect him enough to know he isn’t merely rude, but honest.You need people around you who hold you to a higher standard.You need people to tell you when you’re not performing at the level you could be.You need hard feedback that will cause you to honestly reflect and dig deeper into yourself than you’ve been willing to dig in a long time.You then need to go to a quiet place and ask yourself some hard questions. You probably need to meditate and or pray. You need to redevelop a sense of resolve and commitment to play at a higher level.You then need to do the hard work of pushing past your emotional blocks. You need to rise above your current sense of who you believe you are. You need to exceed even the expectations of those who believe you can do better. You need to show up at a level no one else is willing to go.This is how you get to the next level and the next.You get humbled by people who know you could do better.You then rise to their expectations and exceed them. Because ultimately, you need to hold yourself to higher standards than anyone else i s willing to hold you. But to get to that level, you need to be told straight that you could do much better. You need to be humble and willing to receive that feedback. You then need to prove them wrong and show them that you’re so much more than even they think you can be.I love that my wife recently called me out. I’m more committed than ever to get into the best shape of my life.I love that my agent recently called me out. It led me to produce the best writing I’ve ever done in my life. I’m on the brink of writing two books that will fundamentally change the trajectory of my career. I couldn’t have done that if I had an agent who had low expectations for me and just wanted a quick-win. She swears that capturing our messy and random stream of consciousness on paper helps to quiet mental chatter and free the mind, which allows us to move more consciously and creatively into our day. Robyn says, “Adding this morning ritual to my day was a game-changer for me and, though my clients are often wary of the concept initially, I have watched countless entrepreneurs benefit from this practice.” Take walking meetings Walking meetings are incredible for the mind, as we can be more effective and creative when we’re moving. My friend, author and investor Amy Jo Martin  says  that walking meetings actually help her brain stay stimulated, and when she can’t get outdoors, she takes meetings via Google Hangouts and Skype calls from her treadmill desk. Yes, a  treadmill desk  is a real thing. Amy says, “Over the past year, I’ve also started setting aside a certain amount of time each week where I hop on my treadmill desk and then ask friends and followers on social media if there’s anything I can do to help them while I’m getting my steps in.” Prioritize your to-do list As entrepreneurs, we’re often faced with an overwhelming mountain of to-do’s every day. Recently, I heard Sasha Kill, founder of Outlaw Creative, share on a call how she manages creative projects for the world’s top brands and their founders every day.
